Where the time goes
Production time is mostly waiting for decisions, not waiting for machines. Knowing which stages are fixed and which are yours changes what you can promise.
People plan around manufacturing time and then miss dates for entirely different reasons. In most runs, the machines are the fastest part. What consumes the calendar is decisions, samples in transit and material availability.
The stages
Brief and specification. Turning intent into something buildable: product, decoration method, placements, quantities, sizes, colours. Fast if you arrive with artwork and a rough quantity; it can absorb weeks if fundamentals are still moving.
Sourcing and confirmation. Confirming the blank is available in the colours and sizes you want, in the quantity you want. Usually quick for stock blanks. This is the stage most likely to surprise you — a colour that was available when you specified it may not be when you order, and stock positions move weekly across the whole industry.
Artwork preparation. Files checked, separated, digitised for embroidery, positioned and scaled. Clean vector artwork moves through in a day. A logo that needs redrawing does not. Almost all variance here is file quality, which is why the artwork guide exists.
Sampling and approval. A physical sample, sent, looked at, and signed off. The making takes very little time. The waiting takes most of it, and it is entirely yours.
Production. The actual run. Genuinely fast for most decoration — this is rarely the bottleneck it is assumed to be.
Finishing and packing. Trims, labels, folding, polybagging, cartons, any custom packaging. Custom packaging often has a longer lead time than the garment it goes around, and it is routinely forgotten until it becomes the constraint.
Quality control. Inspection against the approved sample. See the quality control guide for what actually gets checked.
Freight and customs. Wildly variable and the least controllable stage. Sea freight is measured in weeks and is subject to port congestion. Air is measured in days at several times the cost. Customs clearance is unpredictable in a way you cannot plan around, only buffer for.
What is genuinely fixed
Some things have physical dwell time and cannot be bought down:
- Curing. Screen print ink must reach temperature for a duration. Under-curing produces a print that washes off, and it is not visible at the point of inspection.
- Dyeing. If a colour is not in stock and must be dyed, that is a process with its own calendar.
- Knitting or weaving. Custom fabric is made from yarn, and that is measured in weeks.
- Custom trims and packaging. Woven labels, custom boxes and printed cartons have their own tooling and their own minimums.
Everything else is scheduling, and scheduling can be bought.
What is self-inflicted
The delays that actually kill dates are, in order:
1. Approval latency. A sample sits in an inbox for a week. This is the largest single source of lost time in most projects and the cheapest to fix: name one person who can approve, agree a turnaround before anything is made, and give them authority to say yes.
2. Changing the specification after sampling. Every change re-enters the queue. A colour change after screens are made means new screens. A fit change after approval means a new sample.
3. Artwork arriving unusable. Covered elsewhere, but it is worth repeating that this is consistently the second-largest cause.
4. Discovering a dependency late. Custom packaging is the classic. It gets specified last, ordered last, and then everything waits for it.
5. Sizing decided at the end. Size curves change quantity per size, which changes what needs to be pulled from stock. Deciding late means re-confirming availability.
Planning backwards
Take the date the product has to be in hand and work back, not forwards:
- Start from the in-hand date, not the launch date. If you are selling at an event, product arriving the day before is a failure, not a success.
- Subtract freight, at the pessimistic end of the range.
- Subtract quality control and finishing.
- Subtract production.
- Subtract your own approval turnaround — realistically, based on how your organisation actually behaves rather than how you would like it to.
- Subtract sampling and artwork.
Whatever date that lands on is when the brief needed to be signed. If it is in the past, the decision is which constraint to relax — quantity, decoration method, or the date — and it is much better to make that decision now than to discover it later.
Repeat orders
Second runs are dramatically faster, because setup carries forward: screens exist, embroidery is digitised, the sample is approved, the fit is known, the blank is confirmed. Elapsed time is routinely halved.
Worth factoring into the first order. If you expect to reorder, the first run is buying assets as well as product, and that changes what the first run is worth spending on.
Common questions
What is the single biggest cause of delay?
Approval latency. Production stops dead while a sample sits waiting for someone to look at it, and that wait is usually longer than any manufacturing step. It is also the only major delay entirely within the customer's control.
Can a run be rushed?
Parts of it. Decoration and finishing can often be expedited for a premium. Freight can be upgraded. What cannot be compressed is anything with a physical dwell time — curing, dyeing, or a fabric that has to be knitted — and no amount of money changes that.
Why does a repeat order go faster?
Because the setup already exists. Screens, digitised embroidery files, approved samples, confirmed fit and a known blank all carry forward. The second run of the same product is routinely half the elapsed time of the first.
